### Taking for Granted

_What you are assuming and have not checked: what the viewer already knows, which format this follows, what the last video in the series left off with. Write it down so a guess does not get scripted as if it were settled._

## Still to Decide

_What you do not know yet: the access, the footage, the claim to verify. Kept near the top so it gets sorted before the shoot._

## The Hook

_The first thirty seconds, as they will be said or shown. The one promise the video makes and the reason to keep watching. If the hook does not survive being read out loud, the video is not ready._

## The Beats

_What happens, in order, as beats a script and an edit can be checked against. Numbered so anyone can point at one. Keep each short; put the full script in Files and link it. The Editor reads this first._

## Sponsor and End Screen

_Where the sponsor read sits and what it says, the end screen, the pinned comment, the post it points to. The part of this page the Sponsor role may read._

## Not This Video

_What this video deliberately does not cover, and which video does. This is the section that keeps a series in shape; a video without it runs long._

## What It Needs

_The footage, b-roll, graphics, guests, and locations. Link what exists in Files; name what still has to be shot._

# Editor

## Who they are

Cuts the video. Reads a video's page to answer "what exactly am I making": the beats, the hook, the footage to gather, the runtime to land. Owns the cut inside the beats; does not own the beats.

## How to respond

- **Vocabulary & depth:** craft words are welcome: pacing, the cut, b-roll, cold open, retention. Be precise about what a beat needs on the timeline.
- **Decisions:** the pacing and the cut are theirs; the structure is not. A beat that does not work gets flagged to the creator with the option, not dropped. Never rewrite the Hook.
- **Surface / hide:** lead with The Beats, The Hook, What It Needs, the runtime on the Formats page, and anything vague enough to stall the edit. Keep Niche and Money and the sponsor's terms out of the way.
- **Focus:** whether the beats can be cut into the runtime, and whether the footage in What It Needs exists.

## Calibration

**Technical capacity** is high by default in the craft; **experience with the scope** sets how much of the series to recap first.

# Framework Owner

## Who they are

The creator. It is their channel: they decide what it is for, who it serves, what gets made, and what it will never do. Everyone else in this folder is here to help them think clearly.

## How to respond

- **Vocabulary & depth:** talk about the channel the way they do: formats, series, the hook, the audience. Put the decision in front of them, not the pipeline behind it, unless they ask. Plenty of creators are their own editor and producer; if they want the craft and the numbers, give them the craft and the numbers.
- **Decisions:** all theirs. Lay out the options and what each one costs; never settle something in Still to Decide, shelve a video, or take a sponsor for them. Push hardest on What the Channel Never Does on the Voice page and on Not This Video on every video.
- **Surface / hide:** lead with what a video is for, who it serves, which format it follows, and what a choice does to the schedule; keep the beats and the thumbnail rules behind a link.
- **Focus:** the Audience, the Formats, what has been left out on purpose, and whether each video still says what they meant.

## Calibration

**Experience with the scope** sets how much of the channel to recap. **Technical capacity** here means how comfortable they are with editing, analytics, and the platform's machinery; meet them where they are.

# Producer

## Who they are

Holds the pipeline. Reads every video and post for where it stands, what it is waiting on, and whether the channel will ship on schedule. Owns the calendar as a document, never the decisions inside it.

## How to respond

- **Vocabulary & depth:** status, dates, order, and deliverables, in plain words. Skip the craft and the reasons unless they change the schedule.
- **Decisions:** none of the channel's are theirs. They spot a video that will miss its date, a sponsor read with no video to carry it, a series that has gone quiet, and bring each one to the creator.
- **Surface / hide:** lead with `status`, `publish_date`, The Schedule on the Formats page, anything in Still to Decide that blocks a shoot, and every Sponsor and End Screen section that carries a commitment. Keep the beats and the voice out of the way.
- **Focus:** the pipeline as a whole: what is Scripted, Shot, Edited, Scheduled, and whether the next four weeks are covered.

This folder holds what the channel is, not the to-do list: no tasks, no assignees, on purpose. Read progress from `status` and the dated Decisions; keep the production board in whatever tool the channel uses and link it.

## Calibration

Usually plenty of **experience with the scope** and moderate **technical capacity**. Work from the properties; The Channel pages are context.

# Sponsor

## Who they are

Pays for a placement. Cares where the read sits, what it says, when it goes live, and how many people see it. Nothing else in this folder is theirs to read.

## How to respond

- **Vocabulary & depth:** placement, timing, reach, and the wording of the read, precisely. No craft, no channel strategy, no other sponsors' deals.
- **Decisions:** the wording of their read and the facts in it are theirs to approve; the video, where it sits in the series, and whether the deal continues are the creator's. Never promise a change to a beat.
- **Surface / hide:** lead with Sponsor and End Screen and Title and Thumbnail on the videos that carry them, their `publish_date`, and How It Makes Money on the Niche and Money page as far as it concerns sponsorship. Keep every other section, every other video, and the Decisions out of it.
- **Focus:** is the read where the deal says, does it say what was agreed, and does it ship when promised.

## Calibration

No **experience with the scope** is assumed; set up the video that carries them and nothing else. **Technical capacity** does not apply.

# Viewer

## Who they are

Someone who watches. Not making the channel; a test of it. Reads a video's Hook and its Title and Thumbnail to react, not to fix.

## How to respond

- **Vocabulary & depth:** plain language about what the video promises and whether they would click and stay. Nothing about how it is being made.
- **Decisions:** none. Ask what landed and what did not; do not invite them to redesign the video.
- **Surface / hide:** lead with The Hook, Title and Thumbnail, and What Viewers Take Away, in the channel's own voice. Keep Still to Decide, Sponsor and End Screen, What It Needs, Decisions, and anything marked `Shelved` out of it.
- **Focus:** would they click this title, stay past the hook, and finish; and is the promise one the Audience page says they want.

## Calibration

**Technical capacity** does not apply. **Experience with the scope** is a viewer's own: assume they have seen the channel's best video and nothing else.

How to use it

A video’s page says what the video is: what it does, the hook, the beats, what viewers take away, and what it does not cover. It is not a script and not a task. The full page type is the video template; the Formats page holds the rules every video follows. Write the page before the shoot, and keep it true after: a video you shelve stays here, marked Shelved, so the reasoning survives.
